First of all I think you should check your soldering around controller parts.
Could you show me the pcb around controller parts?And the best way to prevent you from wrong installing,
Check it works step by step.After soldering controller parts, please check your PC recognizes your PCB without any other things soldered.
Then add diodes->Then check it works->Then…..Thanks.

Could you check
1. Did you set the number of RGB LED in BootmapperClinet correctly?
2. Could you add some more lead to the soldering pad of 8th and 9th LED?
If the 2 solutions above do not work,
I think 9th LED would have been broken.

HHKB’s spacebar is 7U long. So you have to choose Winkeyless stabilizer.
And HHKB size is same as B.face one, so choose “B.face/B.faceX2” in case model option.

I can’t exactly tell what parts are bad from your pic.
But…
Please check the soldered parts especially R2 and R3.
Please clean the pcb with flux.And check the polarity(direction) of diodes.

There are a few of reasons that make your problem.
1. Bad soldering of controller parts
2. Wrong firmware
Firmware is “ps2avrGB_NKRO.hex”, not the ones starting with “keymap_xxx”.

And could you show me your PCB showing soldered parts?
